It really depends on the scene. What I'm currently working on is the characters talking, then the music starting underneath the characters talking, then them changing from talking to singing. Character ALEC is about to explain his idea to his friends, so he then says that it's very simple... Then he starts singing.
However if a character is alone, it may work to have music start, then them start singing, or the same thing.
I'm trying to make it seem natural, so I try to not just suddenly have everyone break out in song and dance jumping over each other wildly just because someone said, "I have to go to the bathroom."
It depends also on the mood I guess. If a character is really angry, he may just suddenly burst out singing spontaneously.
If a few characters are talking, then they could just flow into a song by music playing underneath and them joining or something similar...
That's at least what I say now. I may change my mind as I continue! :D
